Hello all,
Time ago (not much) I got a brand new Samsung Galaxy S4 from one phone company.
The phone is free so I could change the sim card without issues between companies.
It comes with Android 4.4.2 and with all the "extra" apps from the original phone company.
Let's say I would like to upgrade my phone to lollipop.
As far as I know, there is google who makes the new android version, then there are the phone manufacturers who make their specific versions for their phones and then there are the phone carriers who make their own personalization layers...
Shouldn't I be able to go to Samsung and download an international upgrade directly?
How this works?

It's been a while since I owned a Droid device, but if the OS is from the network then it always used to be that you had to get it from the network.
I don't know if it's still the same now or if there's a way around it?

99% of the time a free phone is still tied to the original network so you would have to wait for them to release the newer version.

The native Android version will always work, but you'd have to root your phone and bypass the manufacturer version.
I am not aware of phone carrier personalizing their versions (how would they do that ?)
For Samsung, I guess you'd have to update it using *kies* (the software that makes Notus Lotes bright and shiny), unless the new phones are able to auto-install a ROM.
Odin[^] may also be an alternative.

I've had it in the past with 3 - you get a load of 3 apps pre-installed, a few things disabled/limited.. Even when you get it unlocked, you'll still have the network version of the OS installed and it'll only update when they release an update, unless you root it..
I don't know how it all works from a business point of view - I guess that it's part of the manufacturers deal with the networks to get their devices sold through the network's official store.

I'd ask here[^] what the options are. It's a thriving community with a lot of experts who are willing to help (even if you're a complete novice, like I was), and a lot of expertly built roms.

As Rage mentioned above, if it came from the phone company then it is likely bundled with their bloat, tied to their network, and the BootLoader is locked. So unlocking it is step one, if they didn't disable the ability to do that. Once that is done, you would need to find and download the version you want and then install it yourself.
For the most part the entire process is quick and painless. Programs have been written to do most of the heavy lifting for you. I've only bricked one phone and that was my own doing. Forgot to charge or plug it in, battery died mid-install. Won't turn on at all now.
That said, if something goes wrong you are responsible for it and may end up buying a new phone.

I can tell I'm missing blackberry after changing to android...
Certainly I can do some more things with Android, but the things I was able to do with blackberry where much better done than now with my Android...
Keyboard, shortcuts, voice recognition without internet available, data plans, ...
Now I got a Samsung S4 which I don't want to root and that can't get the new versions because of my carrier company...

I actually found my old Blackberries yesterday and got all nostalgic.

If they are still alive... probably my next phone will be a blackberry classic (or what is similar to that one at that moment).
I do miss the ability to use the phone as an external HDD, to be able to write what I want and not what my phone wants, to have a physical keyboard which is nice, to be able to select text easily (using the touchpad), to be able to read web pages without problems as the text is automatically placed to be maximized, to be able to use it's integrated dragon assistant that works without data network available, to have shortcuts... oh, and of course to be able to silence the notifications except for the calls at night...
I had an old curve blackberry which of course it's far away from the bolds and similar ones, but even though, now that I own a Samsung galaxy S4 I do miss some things...
